INITIAL Write the project idea you have in mind
Project Objective Currently there’s Higher Demand in patient services (paracentesis, IV treatments and other procedures) due to huge increase in number of patients in pre and post liver transplant, in addition to limited access to some services like DMU that lead to increase load and congestion in some areas like ER, In-patient and even out-patient transplant clinics.
In reference to above and in line with building a dedicated specialized transplant centre that supply exceptionally high concentrations of expertise and related resources centred in particular medical areas and delivered in a comprehensive, interdisciplinary fashion, by building a fully integrated structure under one roof located within the premises of KFSH&RC and that is empowered to manage functions under the center, we suggest to build and open an ‘ Immediate Care Unit’ at Adult Liver Transplant out-patient area, the main goal of the unit will be to deliver immediate and comprehensive care/interventions to Liver patients and donors referred from: ER ( triage category 3 and above), In-patients and sick patients from the clinic (walk-in).

MEASURABLE Through well-defined KPIs :
Number of procedures done per year.
Number of patients seen.
Types of procedures done per year.
Patient waiting time.
Number of Liver patients seen in ER and DMU after unit launching
Decrease Number of admitted patients for treatments and procedures that can be done in the unit.
Decrease LOS in Adult Transplant in-patients units

A Do we have the skills required to achieve the project objective? If not, can we obtain them? What is the motivation for this project? Is the amount of effort needed on par with what the project objective will achieve?
ACHIEVABLE we need to transform 4 procedure room at KACOLD L7&L8 into a care unit of 8 beds (assessed by the engineering design team).
Competencies, training and check offs needed
The project will allow increase service access to adult liver patients and will improve patient experience by obtaining focused centralized transplant care
Decrease congestion in ER and DMU and will allow immediate interventions
This project will reflect positively on Decrease Number of admitted patients and length of stay.
Increase service capacity.

RELEVANT In-line with new structure of Organ Transplant Center of Excellence and the increased number of accepted patients for Liver Transplant, we are trying to accommodate this increase by better resource utilization

T What is the deadline, and is it realistic?
TIME-BOUND Will have two (2) Phases for Project:
Phase 1: first 6 months; to start with 8 beds (accommodate patients from 0730 till 2100)
Phase 2 to function total of 8 beds; (accommodate patients from 0730 till 2400)

This can be done by transforming 4 assigned rooms at the Liver Transplant out-patient areas (KACOLD L7&8) into a care unit of 8 beds with expand clinic hours (in 2 phases).
